What Founders Should Build Before They Hire More People
Headcount is the most expensive way to solve a problem you have not yet defined. Build the system first.
Hiring feels like progress. A larger team signals momentum, ambition, and confidence. But adding people to an undefined process does not create leverage — it multiplies confusion.
Before expanding a team, I ask founders to build three things: a clear definition of the role the system needs to play, a documented process for how the work actually gets done, and a way to measure whether it is working. Only then does a new hire step into clarity rather than chaos.
The best operators are relentless about this sequence. They resist the pressure to staff around a problem and instead design the operating rhythm that makes each new person immediately productive. That patience is what separates a company that scales gracefully from one that simply gets bigger and slower.
